Problem

  • The Bulgarian book market is dominated by a few large incumbents; a new entrant needed a noticeably faster, cleaner shopping experience to compete
  • Catalog data lives with multiple book distributors, each with its own feed format — manual product management was not an option at tens of thousands of ISBNs
  • Off-the-shelf platforms couldn’t model book-specific needs: authors, publishers, ISBNs and rich bibliographic data as first-class, browsable catalog entities
  • Organic search was the primary acquisition channel from day one, so SEO couldn’t be an afterthought bolted on later

Solution

  • Built a headless commerce platform on Medusa 2 with a Next.js storefront — server-rendered, fast, and fully crawlable
  • Automated daily catalog synchronization with three multiple distributors (inventory, pricing, new titles), with sync logging and conflict handling
  • Implemented lightning-fast, typo-tolerant Cyrillic search with Meilisearch
  • Integrated the two leading Bulgarian couriers — Speedy and BoxNow (automated lockers) — plus Stripe payments
  • Shipped a complete content layer: blog, author and publisher pages, and campaign landing pages, all manageable from the admin
  • Engineered SEO and AI-search readiness in from the start: structured data (Book/Product schema), sharded sitemaps with IndexNow, Google Merchant feed, and llms.txt for AI assistants like ChatGPT and Perplexity
  • Added a B2B channel with wholesale applications and quote management alongside the consumer store

Result

  • Launched in under 3 months from kickoff to first order
  • 40,000+ titles live and auto-updated daily from multiple distributor feeds, with zero manual catalog work
  • Perfect 100 Lighthouse SEO score and zero layout shift, with full server-side rendering on every product, category and blog page
  • Over 60% of traffic from organic search within the first six months; product pages eligible for Google rich results from day one
  • Conversion rate of 1.8% — above the books-ecommerce average — with steady month-over-month order growth since launch
